Turn email subscribers
into first-time customers
A signup is the start of a conversation. Help new subscribers understand the product, choose what fits and feel confident about their first order.
We turn subscriber questions into a welcome journey that introduces your brand, explains the benefits and gives each email a clear role before the first purchase.

What is low
subscriber conversion?
Low subscriber conversion means too few new email subscribers become first-time customers. Measure a signup cohort over the same observation window, excluding people who had already bought.
Subscriber conversion rate = first-time buyers from the signup cohort ÷ eligible non-buyers in that cohort × 100. For example, 30 first orders from 300 eligible subscribers means 10% conversion.
A growing list needs more than a discount code. Subscribers may need help choosing a product, understanding its benefits or trusting the brand. We research those questions and build the welcome journey around the answers. Explore our welcome email guide for the approach.
What we build
to address the gap
Signup-cohort analysis
Review signup sources, first-order conversion and time to purchase, separating prospects from existing buyers.
Customer questions and objections
Use product research and support questions to understand what subscribers need before choosing.
Welcome journey strategy
Give each email a clear job: introduce the brand, explain the product, answer doubts or help buyers decide. Include the welcome discount in every message as a secondary reminder.
Interest-based segmentation
Use preferences and browsing context where available to make product education more relevant.
Copy, design and build
Write, design and implement a welcome sequence that leads with brand, product and benefits, keeps the discount visible as a supporting reminder and exits buyers after purchase.
Conversion testing
Test sequencing, timing and incentives against first orders and margin, alongside list health.
Our process
from diagnosis to improvement
Review signup sources, consent records, existing welcome logic and first-order cohorts. Identify where interest stops becoming purchase intent.
Map customer questions, product choices and the proof needed before the first order. Define the role of each message and the point where buyers exit.
Write, design and build the welcome sequence. Check event tracking, conditional splits and handoffs into the post-purchase journey.
Test timing, content and incentives against first orders over a consistent window. Compare audience groups and monitor unsubscribes and discount cost.

Reduce Negative Metric

Evaluate purchases rather than relying on opens alone.

The Beauty of Joseon template shown here was created by Retention Side: our strategy and our design, prepared as a concept rather than implemented in the brand’s ESP. It combines a skin quiz, product education and customer reviews to help a subscriber choose.
This is the kind of welcome communication we would build for brands with complex product choices: introduce the brand, explain the benefits, answer doubts and give the reader a relevant next step toward a first order.

Client experience
with Retention Side
Before working with Retention Side, most of our growth came from paid ads. When ads were performing, things looked good. When they weren’t, cash flow got tight pretty quickly. Over the past months, our repeat customer rate moved close to 40%, and that changed how the business feels. Revenue is still seasonal, but it’s far less stressful.

Before Retention Side, 90% of our sales came from one-time buyers. Now returning customers drive most of our revenue, and checkout abandonment emails alone add 5 figures each month.

Welcome journey
questions
What counts as subscriber conversion?
An eligible subscriber who had not purchased places a first completed order within the chosen observation period.
How long should a welcome series be?
The sequence follows product complexity and the buying cycle. We define the jobs to do before choosing the number of messages.
How should a discount appear in welcome emails?
Mention the welcome discount in each email as a supporting reminder. Keep the main focus on introducing the brand, explaining the products and benefits, and helping subscribers choose. The offer supports that story rather than becoming the whole message.
Can you improve an existing welcome flow?
Yes. We review the filters, audience, purchase exits, content and results, then identify which messages need a stronger role in the customer journey.
What happens after the first purchase?
Buyers leave the prospect journey and enter relevant product education and post-purchase messaging.
